How it works

Six phases. Two to four weeks.

For a single site: one week of data collection, two to three days on your floor, and one week of analysis and report-out. You always know where the work stands and what comes next.

Scope

A 60-minute kickoff. You tell me what hurts most, and we agree on one page what is in scope and what success looks like.

Baseline

Twelve metrics calculated from your own records for the last twelve months, from inventory turns to freight as a share of sales.

Walk the floor

Two to three days on site. I follow a receipt and three customer orders with a stopwatch, and ask your operators what slows them down.

Assess

Six functions scored 1 to 5 against the same fixed questions, with evidence behind every score.

Price and prioritize

Each finding gets a cause, an annual dollar value, and an estimate of the effort to fix it. Then I rank them.

Commit and sustain

You accept, defer, or reject each finding. Every accepted one gets one owner, one due date, and one metric.

What an evaluation is not. It is not a legal, financial, or safety audit. Where I see exposure in those areas, I flag it right away and refer you to counsel, a CPA, or a safety professional.

How do you charge?

A fixed fee for the evaluation, quoted in writing after the free call. The fee depends on how many sites you run and how your records are kept. You know the full price before any work starts.

What happens on the free call?

It takes 30 minutes. You describe what hurts, and I tell you what an evaluation would cover for your operation. If it looks like a fit, I send a written quote afterward. There is no obligation.

What do you need from us?

Twelve months of records for purchasing, inventory, orders, and freight. Two to three days of access to your floor. And a 60-minute kickoff with whoever owns the operation.

How long does it take?

Two to four weeks for a single site. That is one week of data collection, two to three days on your floor, and one week of analysis and report-out.

What happens after the evaluation?

You can carry out the plan with your own team. If you want help, I stay on for a flat monthly fee. I join the weekly review by video, work with each owner on their fix, and keep the numbers current. I come on site when the work calls for it. It runs month to month, with no long contract.

Will you tell us to buy software?

Not first. The process gets fixed first. Then I recommend the smallest tool that closes a measured finding. Sometimes that is a better-controlled spreadsheet.

Retailer with 38 stores

Three inventories into one warehouse

The setting
The company held inventory in three locations and had never run a warehouse of its own.
What I did
Stood up its first warehouse, consolidated the three inventories, and built the locator system and written procedures. It supplied 38 retail stores, 5 delivery centers, and 2 production sites.
The result
100% count accuracy on controlled product, counted twice a day.
Hospital distribution center

Rewards tied to performance

The setting
A second shift of 33 people picked about 8,000 line items a day for 15 hospitals and 13 surgery centers. Management had incentive money for the team, and it was being handed out at random.
What I did
Tied the rewards to stated categories: most items picked, most accurate picks, and highest picks per hour.
The result
Overtime came down for the rest of my time there, and order errors fell. Management then raised the daily amount available for rewards.
